ATB-Market is the undisputed leader of Ukrainian retail, operating thousands of stores and managing complex logistics chains across the country. A business of this scale requires flawless operational excellence (Run the Business) as well as continuous innovation, new product launches, and digital transformation initiatives (Build the Business). However, in the context of rapid growth and scaling, the company faced a common challenge encountered by large enterprises: the need to synchronize business units and the IT department.
When changes are not embedded into existing processes and the end-to-end vision becomes unclear, bottlenecks inevitably emerge. The company needed a unified and standardized framework—a common language based on the international BPMN (Business Process Model and Notation) standard that would be equally understandable to top management, business analysts, and software developers.
The SkillsUp team was tasked with achieving the following key objectives:
Instead of delivering traditional theoretical lectures, the SkillsUp team designed and implemented a comprehensive training program, “BPMN: Business Process Modeling and Optimization,” fully tailored to ATB’s real business challenges.
The program consisted of seven intensive modules, each accompanied by practical assignments, including the creation of AS-IS and TO-BE process diagrams based on actual company processes.
Participants explored the two modes of business operation: Build vs. Run. The team established that the primary purpose of process modeling is to make business operations transparent, manageable, and measurable. Participants learned how to create stakeholder maps to prevent conflicts of interest and distinguish between current-state (As-Is) and future-state (To-Be) process models.
Participants were introduced to BPMN as a common communication language between business and IT. They mastered key BPMN elements, including Events, Tasks (User, Service, Manual), decision gateways (XOR, AND, OR), as well as Pools and Lanes used to define areas of responsibility.
The course progressed to more complex process modeling scenarios. Participants practiced working with Sub-Processes and Call Activities. Special attention was given to handling errors and unexpected situations through Boundary Events and compensation mechanisms, which are particularly critical in retail operations.
This module focused on interactions between different systems and departments. Participants examined the differences between centralized process management (Orchestration) and decentralized process collaboration (Choreography). The team learned how to model Message Flows between pools and work with Black Box and White Box pools to accurately describe system integrations.
This was the most important stage of the transformation journey. Participants mastered Lean management principles and learned to identify the eight types of waste (Muda). Using Value Stream Mapping (VSM), the team analyzed bottlenecks within existing ATB processes (As-Is) and developed optimized future-state models (To-Be) through task parallelization, elimination of unnecessary steps, and process standardization.
Participants learned how to prepare optimized processes for execution by IT systems. The module covered the role of BPMN workflow engines such as Camunda and Flowable. Analytical diagrams were transformed into executable process models through the configuration of variables, timers, and integrations. The team also reviewed modern low-code platforms and RPA (Robotic Process Automation) solutions for systems that lack APIs.
The final module focused on integrating BPMN into the company’s management strategy. Participants explored the role of the Process Owner, responsible for achieving end-to-end process outcomes. The connection between business processes and KPIs (time, quality, and cost) was established. The team was also introduced to process maturity models and Process Mining tools used to analyze actual process execution based on digital footprints and event logs.
