Client: "BaDM" LLC (leading national wholesale distributor of pharmaceuticals).
Format: Corporate training, training and consulting program.
Topic: Business Analysis and System Analysis in Project Activities.
Duration: 3 months.
Author and Trainer: Maryna Melnyk (SkillsUp Training and Consulting Center).

Context and Background

The company "BaDM" LLC is the leading national wholesale distributor of pharmaceuticals and medical products in Ukraine. During a stage of rapid increase in tasks related to project activities, the company faced an imbalance in the internal corporate institute of business analysis and project management specialists across various departments.

For efficient operations, a critical need arose to bring project management into a unified system and create a common methodological base. The solution was to conduct in-depth corporate training on a single platform for all involved employees, the implementation of which was entrusted to the SkillsUp center under the leadership of Maryna Melnyk.

Key Program Objectives

During the program preparation stage, the following priority tasks were identified:

  • Knowledge Synchronization: Form a unified approach and synchronize the skills of the company's business analysts with varying levels of training.
  • Practical Application of Tools: Teach the team to use relevant techniques for working with different levels of requirements and system analysis tools.
  • Solving Real Business Tasks: Practice skills on the company's ongoing projects, such as the automation of order confirmation processes, the development of a Client Personal Account for claims and returns communication, and the configuration of access management in the CRM.
  • Process Unification: Develop procedures, particularly for implementing the process of user accession to the Public Contract.

Solution Architecture: Course Structure

The 3-month course was customized to the specific needs of "BaDM" employees and covered both a solid theoretical foundation and a significant volume of practical homework assignments with their subsequent review and assessment.

  • Block 1: Business Context (Helicopter View). Analysis of the company's needs and goals using MOST/VMOST strategic models, the McKinsey 7S framework, and the "5 Whys" root cause analysis technique.
  • Block 2: Requirements Elicitation. Practices for effective information gathering, including conducting interviews, focus groups, document analysis, and Paper Prototyping.
  • Block 3: Working with User Requirements. Creating user profiles (User Roles, Personas), writing User Stories according to the INVEST quality criteria.
  • Block 4: Testing and Quality Management. Development of Test Cases, writing Acceptance Criteria, working with Traceability Matrices, and conducting User Acceptance Testing (UAT).

Strategic Business Value and Innovations

The program went beyond classic training, becoming a catalyst for structural changes in project management at "BaDM" LLC. The implementation of a unified work standard allowed the company to:

  • Optimize Time-to-Market: Thanks to unified frameworks for requirements gathering and testing, the time for coordinating documentation between the IT team and business stakeholders was significantly reduced.
  • Minimize Operational Risks: Shared terminology and transparent processes reduced the likelihood of errors due to misunderstandings during the project initiation stage.
  • Create a Sustainable Knowledge Ecosystem: Course materials were integrated into the internal knowledge base, turning the training into an ongoing tool for the fast and high-quality onboarding of new specialists.

Results of the Collaboration

The program successfully united specialists of various levels — from line business analysts to department heads. At the end of the course, participants underwent final certification, demonstrating a high level of material mastery with a score of 95%, which significantly exceeded the target metric of 90%.

The team's high motivation was confirmed by the fact that some employees partially paid for their own training, striving for professional development on the SkillsUp platform. In addition, the company was able to form an internal knowledge base, obtaining permission to use video and photo materials from the training for the further adaptation and training of new employees.

"For my part, I highly recommend SkillsUp and Maryna Melnyk if you are looking for a reliable training partner and process consultant."

— Roman Luchkov, IT Department Director at "BaDM" LLC
